Human-in-the-loop for fan mail
Human review works best when the team decides in advance which messages can receive a draft, which can receive a prepared answer, and which must go straight to a person. “Automate the rest” is too vague for a channel where fans may share private details, report harm or ask for a personal response.
Use a small set of message lanes
Start with the questions the creator already receives. A practical queue might separate repeatable logistics (release dates, event times, shop links), collaboration or sponsor enquiries, account or payment problems, personal disclosures, safety reports and everything unclear. Keep the categories short and explain them to moderators. The purpose is routing, not a claim that a model understands the sender.
For a repeatable FAQ, the system can suggest a reply from an approved answer sheet. A moderator checks that the source is current and that the answer fits the question before sending. Sponsor requests can be tagged and placed in a business queue without generating a personal response. A message about self-harm, threats, sexual content involving minors, doxxing or another safety concern should follow the community’s existing escalation policy; do not ask a language model to make the final safety decision.
Set the authority boundary
Write down who can see a message, who can approve a reply and what the system may do without approval. For example: it may label a likely FAQ and draft from a locked answer sheet, but it cannot publish, promise access, make a refund decision or continue a sensitive conversation. Keep a visible “needs a person” lane and a way to pause all automation. The NIST AI Risk Management Framework is a voluntary resource for thinking about system context, evaluation and ongoing oversight; use it as a prompt for local review, not as a certification.
Check quality with real queue examples
- Remove unnecessary personal details from the examples used to tune or evaluate the workflow.
- Review whether the category was right, the draft stayed within the approved facts, and escalation happened when expected.
- Track corrections and missed escalations by category, then change the answer sheet or routing rule.
- Keep a human owner and a pause procedure for every live channel.
